If you're pressing the eyelash curler too hard, you need to stop. You are only supposed to hold it tight enough for a duration and not more than 10 seconds otherwise your lashes can break.
Curling lashes after you apply mascara is the wrong way to go about it. You need to curl your lashes first and only then apply mascara otherwise your eyelashes can easily break and the curler will end up pulling a lot of them out from your eyes.
You need to replace the black rubber pad over the time as it can get oil or can even split open and crack. This can end up making your curler extremely ineffective. This can even damage the lashes.
